The Most Effective Agentic Capabilities Are Often The Simplest: How to Set Up Agentic Workflows for Success

The Secret to AI Transformation Isn’t Complexity

Setting up agentic solutions for success is as much a design problem as a technology problem. After working with leading companies in regulated industries, Kizen consistently found that every business has a unique way of operating—like a fingerprint for their business.

Their specific processes, decision trees, and approval flows are often what give them their competitive edge. Dropping a new tool on top of those processes and hoping people adopt it doesn't work. Understanding the business first and building around how the team functions is how traction translates into outcomes, freeing up employees to continue to build their company’s next competitive edge.

Kizen is the solution to moving beyond the era of point solutions and into the orchestration era. What teams need is a system flexible enough to work across different functions that adapts to how people already work, rather than asking teams to reshape their operations around a new piece of software. Figuring out what parts of your business to automate, and who to partner with to do it, will be one of the clearest dividing lines between success and failure.

That’s why Kizen’s Forward Deployed Engineers and Strategists sit alongside executive, IT, and operational teams to map out what's happening across their day-to-day operations, noting where bottlenecks show up, where the team are doing manual tasks that a well-designed automation could easily handle, and diagnosing where workflows need to be redesigned rather than just replicated. Some existing processes are built around their own bottlenecks, and automating a broken workflow just makes the broken part happen faster. Identifying the right use case and flow upfront is what creates a successful implementation rather than more problems.

The processes with the most immediate impact from AI transformations are usually the least glamorous. Scheduling follow-ups, pulling data from documents, routing requests to the right person. These are the tasks that consume hours every week but don't require anyone's best judgment. When you identify them and wire them into autonomous workflows, time comes back to people in meaningful ways. They stop being stuck in the maintenance layer of their job and have more capacity for work that actually requires them: time with customers, building strategy, developing new ideas. Across the client work we've done, the capabilities that show up most consistently across teams, departments and industries are simple—classification, extraction, and validation of information.

Classification routes things to the right place. An incoming request gets tagged and sent to the right team. A document lands in the right folder and triggers the next step. Sentiment on a customer message gets read and priority gets adjusted. Classification reduces the triage work that accumulates across every department, often invisibly, until someone maps out how many hours a week it's actually consuming.

Extraction means pulling structured data from unstructured sources. A contract, an email, a form submission, a document a customer uploaded or a call recording. An extraction workflow reads it and automatically transcribes the relevant fields into the appropriate data fields, without any manual efforts.

Validation is the layer that checks the output. It confirms extracted data makes sense, flags anomalies, and routes exceptions to a person when something falls outside expected parameters. This is where a lot of AI tools fall short—They produce output but have no reliable mechanism for catching their own mistakes. Building validation into the workflow is what keeps accuracy high and keeps teams from having to double-check everything coming out the other side. It also is an opportunity for the Kizen’s system to track the exceptions and learn from the actions teams take.

These three capabilities sound simple, because they are. The application of how you take these simple capabilities and then apply them into your unique business, process and workflows is where the sophistication of your agentic transformation comes into play. These foundational capabilities are the basis for solutions that help operators handle underwriting, commission payments, and fraud waste and abuse processes. These critical and complex tasks use these core capabilities inside Kizen to speed up operations without losing the needed oversight and compliance required.

High performing teams are finding the repetitive, high-volume work their teams were doing every day and giving them a faster, and better, way to handle it. It is the baseline to removing unnecessary friction now, that will give teams the ability to build on these applications into more revolutionary areas in the future. As with everything, starting with the basics is always the most important and building from there is how teams not only go fast, but far.
